Many AI initiatives begin at the visible edge: add a conversational entry point, place an assistant beside an existing workflow, or automate one step. Those can be useful products. They do not, by themselves, make a platform AI-native.

A platform changes when AI affects how work is modeled, how capabilities connect, how teams build, and how the business decides what to invest in. The experience is where those changes become tangible, but the transformation has to travel much deeper.

Start with work, not the assistant

The most reliable unit of AI-native design is not a chat window. It is a workflow: an intention moving through context, decisions, actions, exceptions, and outcomes.

That shift matters because different workflows need different balances of autonomy and control. Some require a person to approve every consequential step. Others can run until confidence drops or policy requires intervention. Some begin in conversation and end in a structured workspace. Others should barely expose AI at all.

AI-native does not mean making every product conversational. It means designing the right relationship between people, agents, and systems for the work at hand.

A shared model has to serve more than design

In platform work, a design framework that only designers can use will not travel far enough. Engineering needs to see how it maps to events, tools, state, and system boundaries. Product teams need to know which capabilities are reusable. Business leaders need to understand what can be packaged, enabled, and supported consistently.

I developed workflow archetypes to create that shared language. Inside the product, the archetypes describe how agentic experiences are structured and behave. Mapped against packaging and pricing, the same framework helps business units reason about investment and enablement.

The value is not the taxonomy itself. The value is that different functions can make connected decisions without translating the strategy into a new model each time.

Customer Zero is a design method

New platforms often ask product teams to build on abstractions that have not yet survived real work. The fastest way to find the missing pieces is to become the first demanding customer.

Serving as Customer Zero means building a real product on the emerging framework, documenting where the platform holds, and making gaps expensive to ignore. In our work, that exposed needs such as event handling across workspaces, conversation invocation, and intelligent rendering. Validated patterns could then move into native framework support.

This changes design’s role. Instead of consuming a platform after its architecture is settled, the product experience becomes evidence that shapes the architecture.

Scale requires changing the advisory conversation

Early in a transformation, central teams tend to teach patterns. That helps, but it assumes the main barrier is understanding. Often the harder barrier is that a business unit cannot yet make the investment case to its own leadership.

Our advisory work gained momentum when the mandate shifted from explaining AI-native patterns to helping teams connect those patterns to a fundable business outcome. Engagement grew because the conversation matched the decision each team actually had to make.

A platform strategy spreads when it helps other leaders succeed inside their own constraints—not when it asks them to adopt the central team’s language as an act of faith.

The interface is evidence of the operating model

A good AI-native experience can look simple. Behind that simplicity is agreement about authority, state, tools, policy, failure recovery, and value. If those agreements are missing, the interface either exposes the fragmentation or hides it until something goes wrong.

The work, then, is not to decorate existing software with AI. It is to create a model that connects the experience people use, the architecture teams build, and the investment the business can sustain. When those layers reinforce one another, AI stops being a feature attached to the platform and becomes part of how the platform operates.
